Platform engineering succeeds when product teams choose the platform because it is easier than building alone—not because of a mandate. Interview internal customers, publish a roadmap, and measure adoption, time-to-first-deploy, and ticket wait times.
Start with a thin golden path: scaffolding, CI/CD, observability defaults, and secrets. Avoid boiling the ocean with a multi-year PaaS before teams trust the basics.
Fund platform work with business outcomes
Executives fund platforms that reduce lead time and incident cost. Report how golden paths cut onboarding from weeks to days, or how standardized observability reduced MTTR. Vague “developer happiness” slides lose budget cycles.
Keep a deliberate balance: enough centralization for security and reliability, enough autonomy for product teams to ship. Platforms that over-control become the bottleneck they were meant to remove.
